Feedwater heaters on the K series

I have been told that a few K series Locos had feedwater heaters. If this is true, why was it only on a few? Was any improvement not enough to justify installing on the rest, was the conversion begun to late in their life cycle, or what? Or did any even have them at all?
What are/were the distinguishing visible features on the ones that did have it? I assume there was additional external piping.
Any information on the subject appreciated.
