Swapping boilers may be more common than we think. The Rio Grande had a large fleet of identical locomotives. And at one time they had a major boiler rebuild program for the C-60s after an ash hook went through a firebox wall one night.
For a project like that the boiler would come off the frame and be worked on separately. Then when any work to the running gear was done it would be matched with a completed boiler. That boiler may not be the same as the one it came into the shop with.
